What Metrics Are For

The North Star provides strategic alignment. When teams disagree about priorities, ask which option better serves the North Star. When evaluating features, ask how they'll impact the North Star. The metric becomes a coordination mechanism, not just a measurement.
Input and Output Metrics
Output metrics measure results. Revenue. Retention. User growth. These are the outcomes you ultimately care about, but they're often lagging indicators that move slowly and result from many factors.
Input metrics measure the activities and intermediate outcomes that drive outputs. Feature adoption. Engagement depth. Activation rate. These are more actionable because they're closer to things you can directly influence.
The relationship between inputs and outputs is your theory of how your product works. If users complete onboarding (input), they're more likely to retain (output). If users invite friends (input), you'll grow faster (output). These hypotheses should be explicit and tested.
Product teams often focus too heavily on outputs. Revenue is down! But revenue is the result of many inputs. Which inputs changed? Understanding the input metrics helps you diagnose what's actually happening and what to do about it.
Leading and Lagging Indicators
Lagging indicators tell you what already happened. Monthly revenue. Quarterly retention. Annual growth. They're important for accountability but useless for course correction. By the time a lagging indicator moves, it's too late to do anything about the causes.

For more sophisticated analysis, organizations build data warehouses that combine data from multiple sources. Product events join with financial data, support tickets, marketing attribution, and external data.
Business intelligence tools like Tableau, Looker, or Power BI provide visualization and exploration on top of warehouses. They're more flexible than product analytics platforms but require more technical skill to use effectively.
The tradeoff is between accessibility and power. Product analytics platforms are easier but more constrained. Data warehouses and BI tools are more powerful but require more expertise.

Automated Anomaly Detection
Humans are terrible at monitoring dashboards. We get bored. We miss patterns. We normalize gradual drift. We see what we expect to see rather than what's actually there.
AI excels at exactly this task. Machine learning models can monitor thousands of metrics simultaneously, learning normal patterns and flagging deviations. They don't get bored. They don't miss things. They notice when today's pattern differs from historical norms.

For Product Directors, this means rethinking how teams interact with data. The daily dashboard review becomes less important than the response process when anomalies surface. The question shifts from "what does the data show?" to "what do we do when the system flags something?"
Natural Language Queries
Historically, getting answers from data required technical skills. You wrote SQL queries, or you asked someone who could. The friction between question and answer limited who could be data-driven.

The most advanced AI analytics don't wait for questions. They examine data continuously and surface insights proactively.
"Conversion rate for mobile users dropped 15% this week." "Users who complete the new tutorial retain at twice the rate of users who skip it." "Enterprise customers are using Feature X significantly more than SMB customers."
These insights emerge from AI examining the data and identifying patterns that seem interesting. The human role shifts from hunting for insights to evaluating and acting on surfaced insights.
This is genuinely new. Traditional analytics answered questions you asked. AI analytics can surface questions you didn't know to ask. It finds the unexpected patterns, the surprising correlations, the emerging trends.
Predictive Analytics
Beyond describing what happened, AI enables predicting what will happen. Predictive analytics model future outcomes based on current patterns.

AI is making experimentation more powerful. Automated analysis determines statistical significance. Multi-armed bandit approaches optimize as experiments run. Predictive models estimate sample sizes and test durations. The mechanics of experimentation become easier.
But the hard parts remain hard. Choosing what to test. Designing experiments that yield clear conclusions. Interpreting results correctly. Deciding what to do based on ambiguous findings. These require human judgment that AI supports but doesn't replace.

From Dashboards to Alerts

Today, product people check dashboards. They open tools, examine metrics, look for changes. The human initiates; the data responds.
Tomorrow, systems will check themselves. AI monitors continuously, learns patterns, and flags exceptions. Alerts arrive when attention is needed. The system initiates; the human responds.
This shift has implications. Response processes matter more than review rituals. Triage and prioritization become key skills. The ability to quickly understand and act on surfaced insights replaces the ability to hunt for insights in data.
It also raises questions about over-reliance. When the system surfaces insights, will teams lose the ability to find insights themselves? When alerts drive attention, will important-but-not-anomalous patterns go unnoticed? The answer probably involves hybrid approaches: AI for monitoring and surfacing, humans for interpretation and deep dives.
Practical Starting Points
If your analytics practices aren't where you want them to be, start small.
First, establish your North Star metric. Get alignment on what single number best represents your product's success. Make it visible. Refer to it regularly.
Second, identify your key input metrics. What activities and intermediate outcomes drive the North Star? Build dashboards that make these visible and establish the habit of reviewing them.
Third, enable anomaly detection. Most modern analytics tools include this capability. Turn it on. Route alerts to the right people. Build the habit of investigating when something unusual happens.
Fourth, experiment with natural language queries. Let your teams ask questions in plain language. See what they ask. Notice what questions are common. Those reveal where better dashboards or metrics might help.
Fifth, invest in data quality. Review your event tracking. Fix inconsistencies. Document definitions. Build trust that the numbers are accurate.
These steps don't require massive investment. They establish foundations that more sophisticated practices build on.
The Metrics Mindset
Good analytics isn't about having more data or fancier tools. It's about a mindset that connects measurement to decision-making.
That mindset asks: What would we do differently if we knew X? If the answer is nothing, don't bother measuring X. If the answer is something specific, measure X and act on what you learn.
That mindset accepts uncertainty. Metrics are estimates. Models are approximations. Predictions are probabilistic. The goal isn't certainty; it's better-informed judgment under uncertainty.
That mindset balances quantitative and qualitative. Numbers without context mislead. Stories without numbers lack rigor. The combination yields understanding.
AI amplifies this mindset by removing friction. When getting data is easy, you check data more. When anomalies surface automatically, you catch problems earlier. When predictions inform planning, you anticipate rather than react.
But AI doesn't substitute for the mindset. Tools that make data easier to access don't help if nobody asks good questions. Alerts that flag anomalies don't help if nobody investigates them. Predictions that inform decisions don't help if decisions ignore them.
The Product Director's job is to cultivate this mindset across the organization. To demonstrate that data informs decisions. To create systems and rituals that embed data use into daily practice. To celebrate learning and course-correction based on evidence.
Metrics matter because decisions matter. AI makes metrics more useful. But humans still make the decisions that determine whether products succeed.
